SEO agency vs GEO or AEO specialist: need both?

An SEO agency and a GEO or AEO specialist compared for a local business: what each works on, how results are measured, and when to pay for both.

Last Wednesday Google opened AI Mode in Labs, an experimental mode of search that answers a question in paragraphs and links to its sources along the way. AI Overviews, meanwhile, keep turning up on more kinds of searches. Owners have been forwarding us more and more emails from a newer kind of consultant: the GEO specialist, or the AEO specialist, offering to get the business named in ChatGPT, Perplexity and Google’s AI answers.

The question those owners ask is fair. If you already pay an SEO agency, do you need a second firm for the AI side? Or is the specialist selling a new label on work your agency should already be doing? The honest answer is that it depends on what your agency covers and on what the specialist actually does, and both are worth checking before you sign anything.

Three labels for overlapping work

The acronyms cause most of the confusion, so it helps to pin them down.

  • SEO is the whole discipline: a site Google can crawl and understand, pages that answer real searches, a Business Profile that is complete and accurate, reviews, and the mentions and links that show you are a real, trusted business.
  • AEO, answer engine optimization, is older than the current wave. It is about being the one answer Google quotes: featured snippets, People Also Ask boxes and spoken answers from voice assistants.
  • GEO, generative engine optimization, is the newest term. It is about being cited or recommended when an AI system writes its own answer, whether that is ChatGPT, Perplexity, Gemini or an AI Overview.

The overlap is large. A clear, well-structured page that answers a question plainly helps with all three. What differs is where the specialist spends their hours and how they measure success.

What a good SEO agency brings

An SEO agency working for a local business spends its time on foundations: site structure and speed, service and location pages, the Business Profile, reviews, citations and local links, and the tracking that ties organic visibility to calls and bookings. Those foundations are what AI systems read too, because they draw on the same web and the same business listings.

The strength is breadth and proof. A good agency can show you rankings, map visibility, organic calls and bookings, and explain which change moved which number. The risk is that an agency focused on rankings may keep reporting the same numbers while the way people search shifts underneath them. Ask yours directly what they are doing about AI answers this quarter, and how they check.

What a GEO or AEO specialist brings

A specialist focuses on the new surfaces. That usually means checking which businesses AI tools name for the questions your customers ask, finding the sources those answers lean on, and working to get your business described accurately in those sources: directories, local publications, review sites, industry lists and your own pages.

The strength is focus and fresh thinking. A specialist watches these answers every week, notices when they change, and will try things a broader agency may not have time to test. For a business that already ranks well and still never gets named in AI answers, that focus can find the gap.

The risk is measurement. There is no Search Console for ChatGPT, AI answers change from one ask to the next, and nobody outside these companies knows exactly how they choose sources. Be wary of anyone who guarantees placement in AI answers, and ask how they will show you progress in a way you can check yourself.

  • Reports can stay fixed on rankings while clicks shift elsewhere.
  • Broad remits can leave little time for testing new surfaces.
  • Quality varies, so the specifics of the work matter.

A GEO or AEO specialist

Pros

  • Full attention on the answers AI tools give about your trade.
  • Willing to test and adjust quickly as those answers change.
  • Can find mention and citation gaps a broad agency missed.
  • Useful for a business that already ranks well.

Cons

  • Measurement is young and hard to verify independently.
  • Heavy overlap with SEO, so you can end up paying twice.
  • Cannot fix weak foundations without touching the site and profile.
  • A second firm means two plans that need to agree.

Which fits which business

A local service business with an incomplete profile and a thin website. Start with SEO. No specialist can make an AI answer name a business whose basic facts are missing or inconsistent.

An established business that ranks well but never appears in AI answers. A specialist, or an SEO agency that can show specific AI answer work, is worth adding. Ask for a before snapshot of the answers you care about.

A multi-location group with its own marketing staff. A specialist can complement an in-house team, as long as the in-house team owns the site changes.

An owner who wants one plan and one report. Look for one team that covers both, and ask to see how they measure the AI side.
